So what, were they planning on shutting down the game after Volume F and then they decided to keep running it?

If they want to keep the game running, they'll have to eventually move the story forward.
Yeah, that was the plan, they were saving episode F in case the game failed, you weren't supposed to survive atmospheric re-entry, you were supposed to sacrifice yourself for your girls. So that if the game dies they can at least give the player base a sense of disclosure. But the game thrived instead and it was bottlenecking the story so they just rewrote the ending so that arona and plana lock in and save you instead. Do NOT believe the false reports made by Kronos about you being naked

Nah, if you didn't survive then it would also kill Arona and Plana and be a major downer for older Shiroko. Plus it fits better the atmosphere better.

It's a bit of a yes and no. BA was in a really, really bad state at the time, mostly due to lack of content and bugs that would cause the game to crash. Add on top of it all the fact that it was a new IP entering the gacha world at the time when the Hoyoverse and Fate Grand Order were dominating the industry.

Isakusan on the other hand stated that Volume F was around 5 years in the making, though i'm reading that as him having a general idea of how to end the game, since most games that end their service do so without wrapping up their story. As Big Brown said, the bunny suit event, combined with Volume F, shot up the popularity of Blue Archive to the point it became one of Nexon's most-grossing games, and the most popular IP in Japan's Comiket.

I'm not 100% certain of the lore, but considering that the key plot point in Prologue/Tutorial is that only Sensei can activate the Shittim Chest and how Arona never interacts with someone who is not Sensei (AFAIK), it would not be unreasonable to assume that her existence is tied to Sensei and she would at least effectively "die" if Sensei does. Alternatively she would be trapped there alone or with only Plana for company. I'm not sure what the symbolism with Arona walking on the beach in the anime ED is, but a possible "dark headcanon" interpretation is that she has literally nothing else to do on her "free time." Alternatively she doesn't show herself to anyone because they would recognize her as the General Student Council President (yes, it's more or less obvious but I will keep spoilering it.)

I forgot to say I really appreciate the devs for even having a plan for an ending had the game failed. While it does rush/skip some plot points it's better than the standard "lol hope we make some Japanese only light novel to finish the plot threads".

That makes sense with the warnings of permanent damage Black Face and Arona give you when preparing to pilot the Ark, Black Face warns it could make you become like him and Arona warns it's pushing your body beyond it's limits. I wonder if that will be followed up on. Maybe there have already been hints placed in the story about it?

Secondly Black Suit warned Sensei not to use tbe adult/credit card too many times or he will end up something like him. As the meeting and the warning in the beginning and happened long before the Ark was ever mentioned and seen in game.

Yeah, it was. Overuse of the adult card could result in Sensei becoming corrupted... And we know exactly what he'd look like to, because Phrenapates is sensei if he abused using the Adult Card.

Phrenapates recalls the past, to the moment when Shiroko shoots them. There, it is revealed that the Chroma responded to Sensei's desire to fulfill their responsibilities and duties as both an Adult and as a teacher. The Nameless Priests are dumbfounded by why the Chroma would pick a normal being—with no mystic, terror, or sublime—to become the Guide. However, they accept having the owner of the Shittim Chest become their pawn, thus they allow Sensei to become the Guide and grant them with the title of The False Sensei - Phrenapates. They tell Sensei that they will have no freedom and will represent the will of the Nameless Priests.
